Freikah, Set El Sham and Orchid Restaurants Group - Minya

• MAG Restaurant Group is the largest restaurant company in Minya and Assiut (North Upper Egypt). It includes six restaurant chains, including the Freikah Restaurant Chain (Syrian restaurants – fast food), which has six branches in Minya and Assiut; the Set Al-Sham Restaurant Chain (Syrian restaurants – fast food), which has three branches in Minya; and the Orchid Restaurant Chain (Oriental grills – casual dining).
• ProConsult undertook the restructuring of MAG and the restaurants it owns and manages. We implemented an integrated administrative system for the company, restructuring and establishing all departments. Our scope of work included the following:
 Establishing the company’s general organizational structure and sub-structures for departments, appointing the required staff, and developing work manuals for all departments, including the tasks assigned to each department, its objectives, and KPIs (performance measurement criteria), and identifying the basic skills required for each employee.
 Managing the company’s operations as a whole, formulating the company’s strategic plans, including development plans (openings), implementing them, and managing business operations. The entire company’s departments, evaluate their results, and develop corrective action plans for them.

Developing sales plans for restaurants and determining target growth rates for each restaurant chain.
 Establishing the company’s financial and accounting system, organizing work procedures, and controlling financial reporting.
 Creating a new decorative identity for each restaurant chain that aligns with the company’s development direction.
Modifying the marketing identity of the restaurant chains and organizing this in manuals.
 Completely reworking the menus of operating restaurants, including deletions and additions, and conducting a complete menu redesign.
 Controlling cost margins for restaurants and the company, working within annual estimated budgets, comparing actual results with planned results, and assessing deviations.
 Developing comprehensive policy and procedure manuals for the company across all departments, organizing work within departments, controlling authority lists, and regulating purchasing and inventory handling.
 The company achieved organic growth in sales of operating restaurants of approximately 60% within two years.
 The company achieved organic growth in operating restaurant profits of approximately 100% within two years.
